AI Vendor Evaluation Framework
A structured, repeatable framework for scoring and comparing AI vendors. Use this to make objective, data-driven vendor decisions rather than relying on marketing claims or gut feelings.
The Five Pillars of Evaluation
Every AI vendor should be assessed across five key dimensions. Weight each pillar based on your organization's priorities:

| Reliability & Support | 10-20% | What is the uptime? How responsive is support? What SLAs are offered? |
| Scalability & Flexibility | 10-20% | Can it grow with you? How easy is it to switch or integrate? |
Performance Evaluation
Performance is the most important pillar for most organizations, but it must be measured on your data and use cases, not generic benchmarks.
- Task-specific accuracy: Test with representative examples from your actual workload
- Latency: Measure time-to-first-token and total response time under realistic conditions
- Throughput: How many requests per second can the vendor handle?
- Context handling: How well does the system perform with long inputs or complex instructions?
- Consistency: How reliable are the outputs across multiple runs of the same input?
Cost Analysis
Total cost of ownership extends far beyond the API price list:
- Direct costs: API usage fees, licensing, subscription costs
- Integration costs: Engineering time to build and maintain integrations
- Operational costs: Monitoring, debugging, prompt engineering, fine-tuning
- Scaling costs: How pricing changes as usage grows 10x or 100x
- Migration costs: What it would cost to switch vendors if needed
Security and Compliance Checklist
- Data residency and sovereignty requirements
- SOC 2 Type II certification
- GDPR, HIPAA, or industry-specific compliance
- Data retention and deletion policies
- Training data usage policies (does the vendor train on your data?)
- Encryption at rest and in transit
- Access controls and authentication options
- Audit logging capabilities
